Happy birthdays to all you! I'm the type who likes to see how things work (tm), and after a friend's birthday last month, I used a (newer) side character and goofed off a bit!
Here's some observations, in case anyone's interested?
-You can give all ten cupcakes to villagers for birthday items, the three that are at your party will accept them in lieu of a daily gift (it highlights only the cupcakes if they're in your inventory)
I think there's also 'after-party' dialogue if you give cupcakes to the party three. (Or smugs say the same thing no matter what, and whoops, they were both at the party)
-You may only get birthday items from villagers with a high enough friendship with you. I don't know what level exactly, but I figured this with the side character I was using; only one villager, Curlos, seemed to consistently give him anything birthday-related from cupcakes. (I'm trying to obtain an extra photo from Curlos, hence this theory)
Therefore, it could be possible to miss out on all the items, even with all 10 cupcakes, if one cycled villagers often/aren't at a high enough friendship with them. MAYBE!

This could also double with the fact that there's 8 items and 11 gift opportunities. If someone's on good terms with all of their villagers and recently shuffled their lineup by one or two, it's a built-in safety net!
he’s always there in Saturdays, but he’s supposed to show up especially for your birthday. But since sat already has KK and Sunday is an event, the game probably moved your special KK concert to Monday !
