2 Normal, 2 Sisterly/Uchi, 1 of everything else. For the sake of having as few duplicate conversations as possible I'll always have 1 of each type. The duplicates could change though.
I'm one of those who need one of each personality on the island. I agree that a lot of the dialog is repetitive so having more than one of a villager takes me out the immersion. I was actually just thinking about the balance this morning. I choose my 2 extras carefully. I always have another normal and crazy tho. The gender ratio is important as well. Normal because I think they have the widest range of good designs. And the cranky because I just adore their voice.
Off topic, but my island always has to have a cranky wolf, a peppy bunny, and a frog of some sort. And then, of course, fauna

I have one of each, and then an extra jock and an extra normal for Muir Wood. I would never have expected to double up on jocks, but I love Dom and Genji so much that they're both sticking around for good, hah.
For Inverness, I'm also planning one of each. I'm not entirely sure what I'll double up on -- probably peppy and normal.
It’s so hard to choose between them all!! Haha I think I want the perfect balance of personality, species, gender, etc. it’s so hard when everything is randomized! But so cool to see how everyone else plays and how their villagers fit their island aesthetic and vibe

I’m missing a smug. I would like to add one, but I’m too attached to my current villagers for now, so I probably won’t. Having two extra villager slots (12 total) would really help me at this point.
two lazies (punchy, sherb), two jocks (teddy, genji), one cranky (chief), 0 smugs, one snooty (opal), one peppy (bonbon), two normal (savannah, lily), one uchi (pashmina). only personality i'm missing is smug but i don't really care too much, i used to have kidd but then i had too many goats so i got rid of him.
I also tried to get at least one of all the hobbies but ended up moving out my only fitness hobby recently (Phoebe). But I still have a mix of all the others. I find the hobbies really do help in keeping the villagers more unique if you have a good mix.
